The situation

Monday 16 March 2026, 09:00, week 1 at Harbourline Freight. Carol, Rafael, Joan and Viktor are in the room for the kickoff. You have twelve weeks: handover to Mei and the claims team is on Friday 5 June.

Ben's promises are still in the air: "deployed in four weeks", replies sent to customers, "fully automated claims". None is in the contract. Access will arrive two weeks late, the pilot will move, and Carol will ask for something new. This lesson is the machinery that keeps all of that visible: a plan, a rhythm and written logs.

THE KICKOFF PLAN, 56 WORKING DAYS Mon 16 Mar kickoff Fri 27 Mar target agreed Fri 17 Apr clerks sign in Wed 22 Apr pilot starts Fri 5 Jun handover
The plan agreed at kickoff has four outcome milestones across 56 working days (blue is the plan, green the handover it all leads to).
